{"id":2140,"date":"2026-09-16T08:05:11","date_gmt":"2026-09-16T06:05:11","guid":{"rendered":"https:\/\/blog.iese.edu\/family-business\/?p=2140"},"modified":"2026-09-14T10:40:27","modified_gmt":"2026-09-14T08:40:27","slug":"power-leadership-management-culture-tools","status":"publish","type":"post","link":"https:\/\/blog.iese.edu\/family-business\/2026\/power-leadership-management-culture-tools\/","title":{"rendered":"Power, leadership, management or culture: not every tool works for every problem"},"content":{"rendered":"<p>Last week we examined the foundations of the <a href=\"https:\/\/blog.iese.edu\/empresafamiliar\/2026\/cuatro-habitaciones-cuatro-matrices\/\" target=\"_blank\" rel=\"noopener\">four rooms model<\/a> in family business and why <strong>addressing a specific issue in the right room<\/strong> is so essential.<\/p>\n<p>In today&#8217;s installment, we\u2019ll add another layer to this framework: the valuable tools proposed by the renowned scholar <a href=\"https:\/\/www.christenseninstitute.org\/about\/clayton-christensen\/\" target=\"_blank\" rel=\"noopener\">Clayton Christensen<\/a>.<\/p>\n<h2><span style=\"color: #ff0000\"><strong>Christensen\u2019s diagnostic starts with two key questions<\/strong><\/span><\/h2>\n<p>Finding the right room is only the first step. Once we know where an issue should be addressed, <strong>we still have to decide how.<\/strong><\/p>\n<p>And this is where a real challenge comes in: <strong>not every tool works the same way in every situation<\/strong>. An intervention that works well when everyone is aligned can fall flat\u2014or even backfire\u2014when they are not.<\/p>\n<p>In this regard, Christensen and his co-authors offered a simple way to diagnose the situation before acting. It comes down to two questions:<\/p>\n<p><strong><em>To what extent do we agree on what we want to achieve? <\/em><\/strong><\/p>\n<p><strong><em>And to what extent do we agree on how to achieve it?<\/em><\/strong><\/p>\n<p>We can be highly aligned on one dimension and highly misaligned on the other. <strong>Four situations<\/strong> emerge from that combination, and with them, four major families of tools: power, leadership, management and culture.<\/p>\n<h2><strong><span style=\"color: #ff0000\">When we agree on neither \u201cthe what\u201d nor \u201cthe how\u201d: power<\/span><\/strong><\/h2>\n<p>Sometimes people have <strong>incompatible objectives<\/strong> and, on top of that, don\u2019t share a <strong>common view<\/strong> <strong>of how things work.<\/strong><\/p>\n<p>In those cases, <strong>persuasion isn\u2019t enough<\/strong>. Someone has to vote, set limits, enforce rights, reassign responsibilities or simply make the call.<\/p>\n<p>In a family business, <strong>power tools<\/strong> might include supermajority requirements, exit clauses, changes to voting rights and, in extreme cases, removing an executive or board member.<\/p>\n<p>Power isn\u2019t inherently illegitimate\u2014sometimes it\u2019s exactly what is needed to <strong>break the gridlock <\/strong>or<strong> protect the company.<\/strong><\/p>\n<p>But it has one real limitation: <strong>it produces more compliance than conviction<\/strong>. People go along with it because authority, incentives or consequences are in play, not necessarily because they believe in the end goal.<\/p>\n<p>To this end, it\u2019s useful to view <strong>power as an emergency brake<\/strong>, not as the day-to-day way of guiding the organization.<\/p>\n<h2><span style=\"color: #ff0000\"><strong>When we need to build agreement on \u201cthe what\u201d: leadership<\/strong><\/span><\/h2>\n<p>Leadership addresses a different problem: a <strong>lack of consensus<\/strong> on what we\u2019re actually trying to achieve.<\/p>\n<p>People may agree on common values, but <strong>lack a strong shared sense of purpose<\/strong>. In this situation, the leader\u2019s job is to articulate a mission, offer a compelling vision, connect goals to recognizable values and lead by example.<\/p>\n<p>At this stage, success for leadership <strong>isn\u2019t about hammering out every detail.<\/strong><\/p>\n<p>It&#8217;s about moving from:<\/p>\n<p><em><strong>We\u2019re not sure we want the same thing<\/strong><\/em><\/p>\n<p>to:<\/p>\n<p><em><strong>This is what we want to build together<\/strong><\/em><\/p>\n<p>When that shift happens, the goal stops feeling like an imposition and starts becoming something people own.<\/p>\n<h2><span style=\"color: #ff0000\"><strong>When intention turns into action: management<\/strong><\/span><\/h2>\n<p>Sharing a mission and values <strong>doesn\u2019t guarantee results<\/strong>. Someone still has to agree on budgets, processes, responsibilities, incentives, metrics and procedures.<\/p>\n<p>That\u2019s where <strong>management tools<\/strong> come in, designed to create a shared, predictable way of getting things done.<\/p>\n<p>A family might fully agree that it wants to professionalize the business. But then come the <strong>less inspiring, more concrete questions<\/strong>:<\/p>\n<p><em>How will we choose the CEO?<br \/>\nWhat criteria should we use to evaluate their performance?<br \/>\nWho gets to decide on investments?<br \/>\nHow will responsibilities be divided?<\/em><\/p>\n<p>Without management, good intentions <strong>rarely lead to a well-functioning organization<\/strong>.<\/p>\n<h2><span style=\"color: #ff0000\"><strong>When \u201cthe what\u201d and \u201cthe how\u201d are already in place: culture<\/strong><\/span><\/h2>\n<p>Finally, when there\u2019s strong agreement on both goals and basic ways of operating, <strong>culture takes over.<\/strong><\/p>\n<p>Stories about the founder. How new members are welcomed. Family rituals. Examples passed down from one generation to the next. Behaviors no one bothers to write down because \u201cthis is just how we do things here.\u201d<\/p>\n<p>Culture can be a <strong>powerful source of coordination and commitment<\/strong>. But it comes with its own risk: \u201cthis is how we do things\u201d can inadvertently devolve into \u201cthis is how we&#8217;ve always done things.\u201d<\/p>\n<p>A strong culture needs enough <strong>psychological safety<\/strong> for people to question an inherited practice and enough rigor to periodically check whether it still serves the family\u2019s and the company\u2019s purpose.<\/p>\n<p>The core takeaway is simple:<\/p>\n<p><strong><em>No single tool works for every situation.<\/em><\/strong><\/p>\n<p>More control won\u2019t necessarily fix a lack of shared purpose. On its own, a family retreat won\u2019t resolve a deep conflict of interests. And an inspiring value statement is not a stand-in for a solid governance system.<\/p>\n<p>Moreover, family businesses face an added complication: the <strong>degree of alignment can vary widely from room to room.<\/strong><\/p>\n<p>Owners may be aligned while the board is divided.
